Psychology & Behavior
Section 1
Core Idea
Trait ascription bias is the tendency to view oneself as relatively variable in personality and behaviour while viewing others as more predictable and fixed. You see your own actions as context-dependent — "I'm usually patient, but today was stressful" — while judging others as having stable traits — "she's an impatient person." The core idea: we grant ourselves the nuance of circumstances but judge others by their character. This asymmetry distorts hiring, performance evaluation, and relationship management across every organisation.

Section 2
How to See It
Hiring & Performance
You're seeing Trait Ascription Bias when a manager labels an employee as "not a team player" based on a few interactions, while explaining their own occasional lack of collaboration as "I was under a lot of pressure that week." The same behaviour gets a fixed label for others and a situational excuse for self.
Partnerships & Negotiations
You're seeing Trait Ascription Bias when a founder writes off a potential partner as "indecisive" after two slow email responses, while attributing their own delayed replies to being busy. They ascribe a trait to the partner and a situation to themselves.
Section 3
How to Use It
Before assigning a character trait to someone, check whether you'd give yourself the same label in similar circumstances. Apply the same situational generosity to others that you naturally give yourself. In performance reviews, evaluate patterns across multiple contexts rather than fixed traits from limited observations.
Decision filter
"If I did the same thing they just did, would I call it a character trait or a response to circumstances? If the answer differs, trait ascription bias is active."
As a founder
Build performance systems that evaluate behaviour across contexts, not from single data points. When forming opinions about partners, investors, or employees, force yourself to generate a situational explanation before accepting a character-based one. The people you write off as "just like that" often aren't — they're responding to conditions you haven't considered.

Founders & Leaders
Indra NooyiFormer CEO of PepsiCo; champion of contextual leadership
Nooyi was known for evaluating her leadership team with unusual contextual depth. Rather than labelling executives as "strong" or "weak," she assessed performance relative to the specific conditions each person faced — market dynamics, team composition, resource constraints. She explicitly resisted fixed-trait judgments, insisting that the same person could perform brilliantly in one context and struggle in another. Founders can apply this by building evaluation systems that account for context, not just outcomes. Before labelling someone's ability, understand their situation. Nooyi proved that the leaders who get the most from their teams are the ones who refuse to reduce people to fixed traits.

Fundamental Attribution Error
The fundamental attribution error attributes others' behaviour to character rather than circumstance. Trait ascription bias is the self-other asymmetry that powers it: we see our own behaviour as situational but others' as dispositional. Both must be corrected simultaneously for fair evaluation.

Self-Serving Bias
Self-serving bias attributes our successes to internal traits and failures to external circumstances. Trait ascription bias extends this asymmetry to how we judge others: their failures reflect character flaws, their successes are luck. Together, they create a systematically unfair comparison framework.

Big Five Personality Traits
The Big Five model suggests that personality traits are real and relatively stable. Trait ascription bias warns that we overweight these traits when evaluating others and underweight situational factors. Both can be true: traits exist, but our assessment of them in others is biased.

Summary & Further Reading
Trait ascription bias makes us view our own behaviour as variable and context-dependent while seeing others as fixed character types. Counter it by applying the same situational generosity to others that you give yourself, evaluating behaviour across multiple contexts, and generating a situational explanation before accepting a character-based one.
