Core Idea

Reward and Punishment is the foundational behavioural principle that organisms repeat behaviours that are rewarded and avoid behaviours that are punished. It sounds elementary, but its business implications are profound and routinely mismanaged. People don't do what you tell them to do — they do what you reward them for doing. When a company says it values innovation but promotes people who avoid risk, it's punishing the behaviour it claims to want. When a sales team is compensated on revenue but the company needs profitable revenue, the misalignment between stated goals and actual incentives produces exactly the wrong behaviour. The principle isn't subtle: map the actual rewards and punishments in any system, and you can predict the behaviour that system will produce with remarkable accuracy.

Organisational Behaviour
You're seeing it when a company complains about a behaviour it's actively rewarding. "Why won't teams collaborate?" while promoting individual contributors based on solo metrics. The behaviour follows the incentive, not the intention.
Product & Growth
You're seeing it when users engage with a product in unintended ways that happen to align with the reward structure. If you reward daily logins, you get empty logins. If you reward meaningful engagement, you get meaningful engagement. The metric you incentivise becomes the metric that gets optimised.

How to Use It

Audit the actual reward and punishment signals in your organisation — not what you say you value, but what gets promoted, celebrated, compensated, and tolerated. Align incentives with desired behaviour by rewarding the outcomes you actually want and ensuring punishments (or lack of rewards) correspond to behaviours you want to eliminate.
