Core Idea

Measurement is the act of assigning a number to an attribute of reality. As a mental model, the key insight is that measurement is never neutral — it selects, simplifies, and often distorts. The choice of what to measure determines what you see, and what you don't measure becomes invisible to the system. Furthermore, the act of measuring changes the thing being measured: employees who know they're being timed behave differently; markets that know they're being surveyed respond differently. Measurement is essential for managing systems, but it must be wielded with awareness of its limitations — it illuminates some truths while hiding others.

Performance
You're seeing it when a company measures employee productivity by hours logged and gets employees who sit at desks longer but accomplish less. The measurement shaped the behaviour, but not in the intended direction.
Strategy
You're seeing it when a startup defines success by user signups but never measures activation or retention. The unmeasured dimensions — actual usage and value creation — deteriorate because they're invisible to the system.

How to Use It

Before implementing any measurement system, ask: what will this cause people to optimise for? What important things does this leave unmeasured? Pair every primary measurement with secondary ones that catch unintended consequences. And periodically question whether your measurements still represent the reality you care about.

As a founder
Design your measurement systems knowing they will shape behaviour. Choose metrics that align with the outcomes you actually want. For every metric you track, ask what it might cause people to neglect — and consider measuring that too.

He didn't just track sales; he tracked sales per square foot, inventory turnover, shrinkage rates, and individual store comparisons. Walton's Saturday morning meetings forced every executive to present their numbers and explain them in context. The system worked because Walton understood both the power and limits of measurement: he measured relentlessly but never stopped checking the numbers against direct observation. Founders should adopt this dual discipline — measure everything that matters, then verify that the measurements still represent truth.
