Reductive Bias is the tendency to oversimplify complex, multi-causal phenomena by attributing them to a single cause or a simple explanation. When a product fails, it must have been the pricing. When a company succeeds, it must have been the founder's genius. The bias satisfies the brain's hunger for neat, causal narratives at the expense of understanding the messy, multi-variable reality. In business, Reductive Bias produces dangerously simple post-mortems, copycat strategies based on surface-level imitation, and strategic plans that address one variable while ignoring the system. It's the difference between "they won because of their brand" and the uncomfortable truth that they won because of fifty interlocking factors, most of which are hard to articulate and harder to replicate.

Post-Mortems
You're seeing it when a failure analysis converges on a single root cause — "we lost because of pricing" — when the actual failure involved product gaps, poor timing, competitive response, and internal misalignment. The single-cause story is satisfying but incomplete.
Competitive Analysis
You're seeing it when a team explains a competitor's success with one factor — "they have better distribution" or "they raised more money" — while ignoring the dozens of decisions, capabilities, and market conditions that actually produced the outcome.

How to Use It

When you arrive at a simple explanation for a complex outcome, treat it as a hypothesis rather than a conclusion. Ask: "What are three other factors that contributed?" Force multi-causal analysis in post-mortems and strategy reviews. Use frameworks that explicitly map multiple variables rather than converging on single narratives.

As a founder
In every post-mortem and strategy review, require at least three contributing factors before accepting an explanation. If your team can only name one cause, you haven't analysed deeply enough.
