Core Idea

Polarity describes the existence of two opposing but interdependent forces — positive and negative, attraction and repulsion, growth and stability. In physics, charged particles create fields through polarity. In business, polarity shows up as tensions that cannot be resolved, only managed: centralisation vs decentralisation, speed vs quality, innovation vs efficiency. These are not problems to solve but polarities to navigate. Trying to eliminate one pole destroys the system. The strategic skill is recognising which tensions in your business are polarities — requiring dynamic balance — and which are genuine problems with one correct answer.

Organisational Design
You’re seeing Polarity when a company oscillates between centralisation and decentralisation every few years. Neither extreme works; the pendulum keeps swinging. This is a polarity to manage, not a problem to solve.
Product Strategy
You’re seeing Polarity when a team debates whether to focus on acquiring new customers or retaining existing ones. Both are essential; choosing one at the expense of the other creates imbalance. The answer is dynamic allocation, not permanent choice.

Distinguish between problems (which have solutions) and polarities (which require ongoing management). For polarities, set up early-warning indicators for when you’ve over-rotated to one pole — then correct toward the other before the imbalance causes damage. Neither pole alone would work: central control would destroy the subsidiaries’ autonomy, while full decentralisation would waste the capital advantage.
