Three Buckets of History

The three buckets of history framework sorts historical events into three categories: things that have happened before and will happen again, things that have happened before but won't happen again, and things that have never happened before. The value is in forcing you to classify what you're observing rather than treating all precedent as equally predictive. A financial panic is bucket one — it's happened many times and will happen again. The fall of the Soviet Union is bucket two — it happened, but the specific conditions won't recur. A global pandemic in a hyperconnected digital economy is bucket three — it had no real precedent at the scale it occurred. In business, the framework prevents the two most common errors: assuming the future will look exactly like the past, and assuming it will look nothing like it. The discipline is sorting correctly — and designing for the right bucket.

When studying history — whether market history, competitive history, or your own company's history — explicitly classify each lesson. Bucket one patterns should shape your standing strategy. Bucket two events provide insight but not templates. Bucket three is where optionality, redundancy, and antifragility matter most, because you can't predict the form of what hasn't happened yet, only prepare for the fact that novelty is inevitable.
