Core Idea

The Onion Brain is the model that human cognition operates in layers — from fast, instinctive reactions at the core to slow, deliberate reasoning at the surface. Each layer evolved at a different time and operates by different rules. Our deepest responses (fear, status-seeking, tribal loyalty) are older and faster; our rational analysis is newer and slower. The core idea: most decisions are initiated by the inner layers and then rationalised by the outer ones. Understanding which layer is driving a decision is the first step to overriding it.

Leadership & Communication
You're seeing The Onion Brain when a team reacts to a reorganisation with resistance that has nothing to do with the logic of the new structure. The rational layer understands the change; the tribal layer perceives a threat to belonging. The resistance comes from the deeper layer, but it's expressed in rational language.
Sales & Persuasion
You're seeing The Onion Brain when a customer justifies a purchase with logical arguments — features, ROI, specifications — but the actual trigger was emotional: status, fear of missing out, or desire for belonging. The purchase decision came from the inner layer; the justification was written by the outer one.

How to Use It

Address the right layer. If resistance is emotional, logical arguments won't resolve it. If a purchase is identity-driven, feature lists won't close it. Map which cognitive layer is active before choosing your communication strategy. Persuade the inner layers with narrative, belonging, and emotion; support the outer layers with data, logic, and evidence.

As a founder
Design communications that address multiple layers simultaneously. Investor pitches need both narrative (inner layers) and data (outer layers). Product messaging needs both emotional resonance and rational justification. When facing irrational resistance — from customers, employees, or yourself — look beneath the surface argument to the deeper layer driving it.
