The reward system is the brain's built-in mechanism for reinforcing behaviour. Dopamine — the neurotransmitter at its core — doesn't signal pleasure; it signals anticipated reward, driving the organism to repeat actions that previously produced positive outcomes. This creates a powerful feedback loop: behaviour that triggers dopamine release gets repeated, behaviour that doesn't gets extinguished. In business, understanding the reward system explains why incentives shape behaviour far more reliably than instructions, why habits form around immediate payoffs even when long-term consequences are negative, and why the design of reward structures is the most important leadership lever. You get the behaviour you reward, not the behaviour you request.

Sales Teams
You're seeing it when a sales team optimises for the metric they're compensated on — even when it conflicts with company strategy. Commission on revenue drives revenue-focused behaviour; commission on profit drives profit-focused behaviour. The reward system doesn't care about the memo.

You're seeing it when an app uses streaks, badges, and progress bars to keep users returning daily. These features hijack the reward system — each notification triggers a dopamine anticipation loop.
Culture
You're seeing it when a company publicly celebrates certain behaviours — risk-taking, customer obsession, shipping speed — and those behaviours multiply. Social recognition activates the reward system as reliably as financial compensation.

How to Use It

Audit your reward structures — compensation, promotion criteria, recognition, metrics — and ask: what behaviour do these actually reinforce? Align rewards with desired outcomes. Remove rewards that incentivise the wrong behaviour. Remember that immediacy matters: the reward system responds most strongly to rewards delivered close to the action. Delayed rewards produce weaker behavioural loops.

Grove built Intel's culture through deliberate reward system design. His OKR framework — Objectives and Key Results — was fundamentally a reward-alignment tool: it made desired outcomes visible and measurable, then tied recognition and advancement to achieving them. Grove understood that people optimise for what gets measured and rewarded, so he obsessed over choosing the right metrics. He paired output metrics with quality metrics to prevent gaming. When Intel needed to pivot from memory to microprocessors, Grove restructured incentives to reward the new direction before it became comfortable. For founders, Grove's lesson is that culture is the sum of what you reward. Design the reward system first; behaviour follows.
