The Rashomon Effect — named after Akira Kurosawa's film — describes how the same event produces multiple contradictory but individually plausible accounts, each shaped by the observer's perspective, interests, and cognitive biases. There is no single "true" version; each narrator genuinely believes their account while omitting or distorting details that don't fit their frame. In business, the Rashomon Effect explains why post-mortems produce conflicting stories, why co-founders remember the early days differently, why customers and product teams describe the same experience in incompatible terms, and why acquisitions that one side considers a success are remembered as failures by the other. The effect isn't about lying — it's about the fundamental subjectivity of observation.

Post-Mortems
You're seeing it when each team involved in a failed project tells a coherent story that places responsibility elsewhere. Engineering blames unclear requirements; Product blames shifting engineering timelines; Sales blames both. Each account is internally consistent but mutually contradictory.

You're seeing it when co-founders describe the founding story differently — who had the original idea, who did the critical early work, whose contribution was decisive. Each remembers their own role with high fidelity and the other's with selective editing.

How to Use It

When accounts diverge, resist the urge to determine which one is "right." Instead, treat each version as data about that observer's perspective and priorities. Triangulate across multiple accounts to build a more complete picture. In conflict resolution, acknowledge that both parties are describing their genuine experience — the disagreement isn't about facts but about frames.

Catmull designed Pixar's creative process around the Rashomon Effect. The Braintrust — Pixar's feedback mechanism — worked by deliberately surfacing multiple contradictory perspectives on a film in progress. Rather than seeking a single "correct" view, the Braintrust required directors to sit with conflicting feedback and synthesise their own path forward. Catmull understood that creative problems look fundamentally different depending on your vantage point, and that the richest solutions emerge from holding multiple incompatible perspectives simultaneously rather than collapsing them into false consensus. For founders, this principle extends beyond creative work: any complex problem benefits from deliberately collecting and honouring contradictory accounts rather than prematurely converging on a single narrative.
