Core Idea

Herd immunity occurs when enough members of a group are protected against a threat that the threat can no longer spread effectively — even to those who aren't individually protected. In epidemiology, it's the threshold at which a virus can't find new hosts. The business analog: when enough of your team, market, or culture adopts a behaviour, standard, or practice, it protects the whole system — including those who haven't adopted. The key insight is that individual protection and systemic protection are different things, and systemic protection only kicks in above a critical threshold.

Organisational Culture
You're seeing Herd Immunity when enough people on a team model good behaviour — honesty, accountability, quality — that the culture self-polices. A few bad actors can't shift the norm because the "immune" majority holds the standard.
Market Standards
You're seeing Herd Immunity when an industry standard becomes so widely adopted that holdouts adopt by default. When 90% of your customers expect a feature, the remaining 10% get it too — the herd's adoption protects the standard.

How to Use It

Identify the threshold at which a behaviour or standard becomes self-sustaining. Focus resources on reaching that threshold rather than on converting every individual. Once herd immunity is reached, the system maintains itself. Below the threshold, every non-adopter weakens the whole.

When rolling out new processes, culture norms, or product standards, focus on reaching the herd immunity threshold first. Convert your most influential team members or customers early — once the critical mass adopts, the rest follow naturally and the norm becomes self-enforcing.

Gates applied herd immunity thinking at two scales. At Microsoft, he drove Windows adoption past the threshold where compatibility became self-reinforcing — once enough users and developers were on Windows, the ecosystem protected the standard. Through the Gates Foundation, he funded vaccination programmes with an explicit herd-immunity strategy: immunise enough of a population to break disease transmission, protecting even those who couldn't be vaccinated. Founders can apply this by identifying the adoption threshold for their product or culture change and concentrating resources on crossing it. Below the threshold, you're pushing. Above it, the system pulls.

Critical mass is the threshold at which a process becomes self-sustaining. Herd immunity is critical mass applied to protection — once enough adopt, the system protects itself. Both models share the insight that crossing the threshold changes everything.

Herd immunity requires collective action — enough individuals must adopt for the system to benefit. But each individual has an incentive to free-ride on others' adoption. The tension: herd immunity only works when enough people overcome the temptation to let others carry the cost.
