Core Idea

Time-saving bias is the tendency to overestimate the time saved when increasing speed from a slow pace and underestimate the time saved when increasing from an already fast pace. People intuitively misjudge the relationship between speed and time — believing that small speed increases at low speeds save more time than they actually do, and that large speed increases at high speeds save less. The core idea: our intuition about time and efficiency is nonlinear, but we think about it linearly. This leads to systematically poor decisions about where to invest effort for speed improvements.

Always calculate absolute time saved, not proportional or intuitive estimates. When deciding where to invest in speed improvements, map the actual time recovered across all instances. The highest-leverage optimisations usually target slow, frequent processes — not fast ones that feel inefficient.

His insight was that the greatest time savings came from attacking the slowest part of the system, not polishing the fastest.
