Third Rail

A third rail is a topic, policy, or decision so politically dangerous that touching it destroys you — named after the electrified rail in subway systems that kills on contact. In politics, Social Security is the classic third rail: propose changing it and your career ends. In business, third rails are the decisions everyone knows need to happen but no one will champion because the personal cost of being the one to say it is too high. Pricing changes that anger loyal customers. Layoffs of a beloved but underperforming team. Killing the founder's pet project. The insight isn't that third rails should be avoided — it's that they must be handled with deliberate strategy, proper framing, and shared ownership. The companies that stagnate are usually the ones where too many necessary decisions have been classified as third rails, creating a growing list of known problems that no one will touch.

Inventory your organization's third rails — the decisions everyone avoids. For each, ask: is this a genuine third rail (touching it really will cause disproportionate damage) or a perceived one (people assume danger that wouldn't materialize)? For genuine third rails, build a deliberate approach: frame the change carefully, share ownership of the decision across leadership, and prepare for the reaction. For perceived third rails, test with small signals before committing — often the anticipated backlash never arrives.
