Core Idea

Skinner's law — derived from B.F. Skinner's work in operant conditioning — holds that behaviour is a function of its consequences. Actions that are reinforced (rewarded) increase in frequency; actions that are punished or ignored decrease. The organism doesn't need to "understand" the system; the reinforcement schedule shapes behaviour automatically. For founders, this is the most operationally useful law in psychology: if you want to predict what people will do, look at what they're rewarded for doing. If you want to change behaviour — in a team, a customer base, or a market — change the reinforcement. Speeches and values statements are noise; reward structures are signal. What gets reinforced gets repeated.

Team behaviour
You're seeing it when employees optimise for whatever the bonus structure rewards — even if it conflicts with stated values. The compensation is the real strategy document.
Product engagement
You're seeing it when users repeat the behaviours your app rewards (likes, streaks, badges) regardless of whether those behaviours serve their stated goals. Reinforcement overrides intention.
Sales culture
You're seeing it when salespeople close deals that churn quickly because commission is paid on close, not retention. The reward structure shaped exactly the behaviour it measured.

How to Use It

Audit every reward structure in your organisation — compensation, promotion criteria, recognition systems, product mechanics — and ask: "What behaviour does this actually reinforce?" If the answer diverges from what you want, fix the reinforcement, not the speech. Design reward schedules deliberately: immediate reinforcement for behaviours you want to establish, variable reinforcement for behaviours you want to sustain.

As a founder
Map your actual reinforcement systems: comp, promotion, recognition, product mechanics. Compare what they reinforce to what you say you value. Where there's a gap, trust the reinforcement — that's what's shaping behaviour. Fix the structure before making another speech.

Munger has called incentive-caused bias the most important thing to understand about human behaviour, and his framework is essentially Skinner's law applied to business and investing. "Show me the incentive and I'll show you the outcome" is Munger's operational version of operant conditioning. He used this lens to evaluate management teams (what are they compensated for?), business models (what behaviour does the structure reward?), and his own decision-making (what am I unconsciously reinforcing?). For founders, Munger's application of Skinner's law is a design tool: before you wonder why your team, your customers, or your partners behave a certain way, map the reinforcement schedule. The behaviour you observe is almost always rational given the incentives in play — and changing outcomes requires changing the structure, not issuing memos.
