Core Idea

Schrödinger's cat is a thought experiment: a cat in a sealed box is simultaneously alive and dead until someone opens the box and observes. The point isn't about cats — it's about superposition and the role of observation in collapsing uncertainty into a definite state. Applied as a mental model, it captures a common business reality: many strategic situations exist in genuine superposition until a decision, test, or market signal forces resolution. A product idea is both viable and unviable until you ship it. A hire is both great and wrong until they perform in context. The model warns against premature certainty and against the opposite mistake — indefinite deferral. Some uncertainties can only be resolved by opening the box.

How to See It

Product
You're seeing it when a team debates a feature's viability endlessly without shipping a test. The product exists in superposition — the only way to collapse it is to expose it to users.
Strategy
You're seeing it when a market opportunity is both real and illusory depending on assumptions no one can validate from inside the building. Analysis won't resolve it; a market test will.
Hiring
You're seeing it when a candidate looks perfect on paper but unproven in context. The hire is in superposition until they're in the role — which is why trial periods exist.

How to Use It

Identify decisions that are genuinely in superposition — where more analysis won't resolve the uncertainty. For these, design the cheapest possible observation: a pilot, a prototype, a trial period. The goal is to open the box with minimal cost. Don't confuse reducible uncertainty (more data helps) with irreducible superposition (only action resolves it).

As a founder
Sort your uncertainties into two buckets: those that yield to analysis and those that require action. For the second kind, design low-cost experiments to force resolution. Indefinite analysis of a genuinely superposed question is waste — the cat stays both alive and dead until you open the box.

Bezos built Amazon's decision framework around the distinction between reversible and irreversible decisions — a practical application of Schrödinger's cat. For reversible decisions (Type 2), he insisted on opening the box quickly: ship, test, learn, and reverse if needed. The cost of leaving the uncertainty unresolved was higher than the cost of a wrong answer. For irreversible decisions (Type 1), he invested in analysis before observation. The Bezos framework operationalises the cat: some boxes should be opened immediately because the superposition is costlier than a bad outcome; others require caution because observation is irreversible. Founders should apply the same sort. Identify which uncertainties are cheap to resolve by action and which demand analysis. Then match your process to the type — fast observation for the former, deliberate study for the latter.
