Core Idea

Process overhead is the cost — in time, energy, and attention — of maintaining the processes themselves rather than doing the work the processes are meant to enable. Every approval chain, status meeting, documentation requirement, and compliance check adds overhead. Some overhead is necessary: it provides quality control, coordination, and alignment. But overhead compounds as organisations grow, and past a threshold it consumes more energy than the work it supports. The model teaches that process overhead is a hidden tax on productivity that grows silently. Unless actively pruned, it eventually strangles the system it was built to serve.

Engineering
You're seeing it when an engineering team spends more time in sprint planning, standups, retrospectives, and ticket grooming than actually writing and shipping code. The process meant to enable delivery now impedes it.
Organisations
You're seeing it when a simple decision — changing a landing page headline — requires a brief, a review meeting, stakeholder sign-off, legal approval, and a change management form. The overhead dwarfs the work.

How to Use It

Periodically audit the ratio of process time to productive time in your key workflows. For every process step, ask: what would happen if we removed this? If the answer is "nothing bad, probably" — remove it. Apply the same rigour to adding new processes: every new step must justify its overhead cost against the value it provides.

"How much of our time is spent on the process of doing the work versus actually doing the work? Is the overhead justified by the value it creates?"
As a founder
Track the process-to-output ratio in your critical workflows. When process overhead exceeds 30% of total time, something is wrong. Cut ruthlessly — most processes were added for a reason that no longer exists.

Jeff BezosFounder and Executive Chairman, Amazon
Bezos waged a permanent war against process overhead at Amazon. The two-pizza team rule limited team size to reduce coordination costs. The six-page memo replaced PowerPoint presentations to eliminate the overhead of preparation theatrics. "Disagree and commit" eliminated the overhead of consensus-seeking. The single-threaded leader model assigned one person full ownership to avoid the overhead of cross-team coordination. Bezos understood that as companies scale, process overhead grows exponentially unless deliberately fought. Every process Amazon added had to justify its existence in terms of customer value — internal convenience was never sufficient justification. For founders, the discipline is constant: every process you add must earn its overhead, and processes that stop earning must be eliminated.
