Business & Strategy
Section 1
Core Idea
Preoccupation is the state of being mentally occupied by something else — so that attention and capacity for the task at hand are reduced. In building and scaling, preoccupation is a hidden tax: the founder worried about payroll, the prospect distracted by a merger, the team member stuck on a previous failure. You can’t get full engagement or clear decisions from someone who’s preoccupied. The discipline is to recognise preoccupation (in yourself and others), name or resolve the competing demand where possible, and avoid adding more load when someone is already at capacity. Meetings and asks that ignore preoccupation get half-hearted input and slow execution.

Section 2
How to See It
Decisions
You're seeing Preoccupation when a key decision is delayed or poorly made because the decider is mentally elsewhere — a personal issue, another crisis, or overload — and can’t fully engage.
Sales & Conversations
You're seeing Preoccupation when a prospect is in the room but not present — they’re thinking about another deal, internal politics, or a deadline — and the pitch or discovery doesn’t land.
Team Performance
You're seeing Preoccupation when output or quality drops because the team is distracted by reorg rumours, a missed target, or personal stress — mental bandwidth is consumed elsewhere.
Section 3
How to Use It
Check for preoccupation before important conversations or decisions. If someone is clearly elsewhere, name it: “Seems like there’s a lot going on — do we have the bandwidth to do this justice now?” Reschedule or simplify if needed. For yourself: clear or park preoccupying issues before deep work or key meetings so you’re not half-present. Reduce unnecessary meetings and context-switching so the team has space to focus. Preoccupation is often invisible; making it visible is the first step to managing it.
Decision filter
"Are we asking for focus or a decision from someone who’s clearly preoccupied? If yes, we’re likely to get a bad outcome. Address the preoccupation or defer the ask."
As a founder
Notice when you or others are preoccupied; don’t ignore it. Reschedule big decisions or conversations when bandwidth is low. Protect focus and reduce context-switching so preoccupation doesn’t become the default state.
Section 5
Founders & Leaders
Steve JobsCo-founder, Apple
Jobs was known for intense focus and for cutting distractions — “focus means saying no.” He understood that preoccupation with too many things diluted quality. By keeping Apple’s product line narrow and meetings minimal, he reduced preoccupation at the org level. Founders can apply this by protecting blocks of focus, saying no to non-essential work, and checking whether key people have the mental space to engage before asking for their best thinking.

Attention
Attention is the resource you need for deep work and good decisions. Preoccupation is what drains it — when attention is captured elsewhere, it’s not available for the task.

Cognitive Load
Cognitive load is how much mental capacity a task uses. Preoccupation adds load — it consumes capacity before the task even starts. Reduce load by reducing preoccupation.
Tension
Deep Work
Deep work requires uninterrupted focus. Tension: preoccupation is the enemy of deep work. Clear or defer preoccupying issues so you can enter a state of focus.
Section 8
One Key Quote
— Steve Jobs"People think focus means saying yes to the thing you’ve got to focus on. But it means saying no to the hundred other good ideas."

Summary & Further Reading
Preoccupation is mental occupation elsewhere — it reduces attention and quality of decisions. Recognise it in yourself and others; address or defer when bandwidth is low. Protect focus and reduce unnecessary load so preoccupation doesn’t block execution.
