Core Idea

Congruence Bias is the tendency to test a hypothesis exclusively by searching for evidence that confirms it, rather than by attempting to falsify it or testing alternative hypotheses. When you have an initial theory about why something is happening, the bias drives you to gather only data that could prove you right — never data that could prove you wrong. A founder who believes their product is losing customers due to pricing will survey customers about price sensitivity, but never test whether the real issue is onboarding friction. An investor convinced a company will succeed will research the bull case exhaustively while spending zero time on the bear case. Congruence Bias is distinct from confirmation bias: it's not about interpreting evidence favourably, it's about never generating the disconfirming evidence in the first place.

Product
You're seeing it when a product team runs user tests designed to validate their preferred design rather than tests that could reveal whether an alternative approach works better. The experiment confirms the hypothesis by design, not by evidence.
Strategy
You're seeing it when a leadership team commissions market research that only explores the viability of their preferred strategy — without ever researching whether a fundamentally different approach might be superior.
Hiring
You're seeing it when an interviewer, having formed a positive first impression, asks only questions that let the candidate demonstrate strengths — never probing for weaknesses or testing whether another candidate type might be better suited for the role.

How to Use It

For every hypothesis you're testing, explicitly generate at least one alternative explanation and design a test that could distinguish between them. Instead of asking "Is A true?" ask "Is A or B a better explanation?" Force yourself to spend equal time on the bull and bear case. Use pre-registration: write down what evidence would change your mind before you start gathering evidence. If your test can only confirm your hypothesis — never disconfirm it — the test is worthless.

As a founder
When diagnosing a business problem, generate at least three possible explanations before investigating any of them. Then design tests that distinguish between explanations, not tests that confirm your favourite. The founders who build the best products are the ones who systematically try to prove themselves wrong — and only believe what survives the attempt.

His process was explicitly about falsification: finding the failure modes, not confirming the successes. This approach — treating each experiment as a genuine test rather than a validation exercise — produced a product that competitors couldn't replicate for years.
