The Core Idea

A catalyst speeds a reaction without being consumed. It lowers the activation energy — the barrier between initial and final state — by providing an alternative path. The reaction would have happened anyway (or not at all); the catalyst changes how fast or how readily it happens. In strategy, the parallel is direct: find or become the thing that makes the desired change easier without doing the change yourself. Platforms catalyse transactions between sides. Influencers catalyse adoption. Standards catalyse ecosystem growth. You are not the reactant or the product; you are the path.
Catalysis is leverage with a specific structure. The catalyst does not supply the energy or the material; it reduces the threshold. That implies two things. First, the underlying reaction must be possible — there must be latent demand, capability, or willingness. The catalyst cannot create a reaction that would never occur. Second, the catalyst can be small relative to the effect. A small amount of enzyme can process a large amount of substrate. A small team or product can unlock a large market if it sits at the bottleneck between desire and action.
The strategic question is always: what reaction do I want, and what would lower the barrier? Sometimes you are the catalyst (your product, your channel, your brand). Sometimes you need a catalyst (a partner, a regulation, a reference customer). The mistake is to confuse catalysis with causation — the catalyst did not "cause" the outcome; it made the outcome more likely or faster. That distinction matters for attribution, investment, and repeatability.

Look for agents or factors that accelerate an outcome without being the main consumer of resources or the direct producer of the outcome. The catalyst is present in small quantity; the effect is large.
Business
You're seeing Catalysis when a single enterprise reference customer unlocks a wave of deals in that vertical. The reference did not close the deals; it lowered the barrier to trust and evaluation. The sales team and product did the reaction; the reference catalysed it.
Technology
You're seeing Catalysis when an API or platform enables thousands of third-party integrations or apps. The platform does not build those apps; it lowers the activation energy for building and distribution. Developer adoption is the reaction; the API is the catalyst.
Investing
You're seeing Catalysis when a new regulation or technology makes a sector investable — not by funding it directly but by reducing uncertainty or transaction cost. Capital was available; the catalyst made deployment feasible. The catalyst is the enabler, not the capital.
Markets
You're seeing Catalysis when a standard or protocol (e.g. USB, TCP/IP) allows interoperability and growth that would have been fragmented without it. The standard does not create the devices or traffic; it lowers the cost of coordination. Adoption is the reaction; the standard is the catalyst.

How to Use It

Decision filter
"Identify the reaction you want (adoption, transaction, behaviour change). Then ask: what is the barrier, and what would lower it without being consumed? That is your catalyst. Be the catalyst when you can; find it when you cannot."
As a founder
Your product or channel can be a catalyst. The best products do not do the job for the user; they make the job easier — they lower activation energy. APIs, marketplaces, and tools that "get out of the way" are catalytic. The mistake: building something that does the whole reaction yourself (you scale linearly). The second mistake: assuming the reaction will happen without a catalyst. If the barrier is high, find or become the catalyst before scaling spend.
As an investor
Back companies that are catalysts — they enable a large reaction (transactions, creation, adoption) with relatively small direct effort. Platform and infrastructure plays often have this character. Avoid backing companies that are the reactant (they get consumed in every transaction) unless unit economics are exceptional.
As a decision-maker
When change is slow, ask what the barrier is and what would lower it. Often the answer is not more resource but a catalyst: a person, a process, or a tool that makes the next step obvious or easy. Deploy catalysts; do not only push harder on the reaction.
Common misapplication: Crediting the catalyst with "causing" the outcome. The catalyst enabled or accelerated; the reactants and conditions did the rest. Attribution and incentive design should reflect that. Second misapplication: Expecting a catalyst to work when the reaction is not possible. Catalysts only lower barriers; they do not create thermodynamic possibility. No amount of marketing will catalyse demand that does not exist.

Find the catalyst when the reaction is stuck. If adoption or change is slow, ask what the barrier is. Often it is trust, coordination, or switching cost. The right intervention is the one that lowers that barrier — a pilot, a guarantee, a standard — not more of the same push.
