Bucket Error

A bucket error occurs when you misclassify something by putting it in the wrong mental category — and then reason about it based on the category rather than the thing itself. The brain simplifies reality by sorting information into buckets: "safe" versus "risky," "competitor" versus "partner," "feature" versus "product." But the bucket assignment often happens automatically and unconsciously, and once assigned, the label shapes all subsequent reasoning. A company categorized as a "competitor" is analyzed through a competitive lens even when collaboration would create more value. A project categorized as "maintenance" receives fewer resources than one categorized as "innovation" even if the maintenance work has higher ROI. The error isn't in categorizing — that's necessary for thinking at all. The error is in forgetting that the category is a simplification and treating it as the reality.

Regularly audit your categories. For important decisions, explicitly name the bucket you've assigned to each element and ask: does this thing actually belong here, or did the label get assigned by default? Challenge inherited categories — the fact that something was classified a certain way historically doesn't mean the classification is still accurate. Build team habits of re-examining bucket assignments when new evidence arrives.
