Confirming Conversations

Confirming conversations are exchanges that validate what you already believe or want to hear — "yes, that's right," "we're on track," "customers love it." They feel good but often hide risk. The trap: the more senior or isolated you are, the more your conversations become confirming by default. People defer to authority, avoid conflict, and report good news; the result is a dangerous comfort. Building and scaling require deliberately seeking disconfirming input so you don't ship into a bubble. The goal isn't pessimism — it's reality-testing before reality tests you.

Actively ask for disconfirmation: "What would have to be true for this to fail?" "Who disagrees and why?" "What did we hear from people who said no?" Rotate who you listen to; include skeptics and people close to the customer. Make "what could prove we're wrong?" a standard agenda item for key bets.

Confirming conversations validate what you already believe and increase the risk of blind spots. Counter them by asking for disconfirmation, including skeptics, and making "what could prove we're wrong?" a routine question. Design for truth, not just alignment.
