Business & Strategy
Section 1
Core Idea
Confirming conversations are exchanges that validate what you already believe or want to hear — "yes, that's right," "we're on track," "customers love it." They feel good but often hide risk. The trap: the more senior or isolated you are, the more your conversations become confirming by default. People defer to authority, avoid conflict, and report good news; the result is a dangerous comfort. Building and scaling require deliberately seeking disconfirming input so you don't ship into a bubble. The goal isn't pessimism — it's reality-testing before reality tests you.

Section 2
How to See It
Culture
You're seeing Confirming Conversations when meetings and 1:1s rarely surface "this might be wrong" or "here's what we're missing" — and when the same people keep getting asked because they're agreeable or aligned.
Product & GTM
You're seeing Confirming Conversations when customer calls and internal reviews only highlight positive signals; objections, churn reasons, and "why we didn't buy" are under-represented or dismissed.
Board & Investors
You're seeing Confirming Conversations when board meetings and investor updates are dominated by good news and supportive questions; few voices ask "what's broken?" or "what would have to be true for this to fail?"
Section 3
How to Use It
Actively ask for disconfirmation: "What would have to be true for this to fail?" "Who disagrees and why?" "What did we hear from people who said no?" Rotate who you listen to; include skeptics and people close to the customer. Make "what could prove we're wrong?" a standard agenda item for key bets.
Decision filter
"For this decision, have we sought out people and data that could contradict our plan? If every conversation confirms us, we're probably not looking hard enough."
As a founder
Run "red team" or pre-mortem sessions on big bets. Include at least one channel (e.g. churn interviews, lost-deal reviews) that is explicitly disconfirming. Reward people who surface bad news early.
Section 5
Founders & Leaders
Bill CampbellCoach to Steve Jobs, Larry Page, Eric Schmidt; former CEO, Intuit
Campbell pushed leaders to seek the truth, not just agreement. He asked "What's not working?" and "Who has a different view?" and made it safe to disagree. Founders can adopt the same discipline: design conversations and norms so confirming isn't the default.

Seek Feedback Not Consensus
Seeking feedback means wanting to learn; seeking consensus often means collecting confirmations. Confirming conversations are the failure mode when you optimise for consensus over truth.
Tension
Radical Candor
Radical candor is direct, caring feedback. The tension: candor only helps if you invite it. If your culture rewards agreement, even candid people will confirm; you have to explicitly ask for pushback.
Leads-to
Disconfirming Evidence
Disconfirming evidence is the antidote: data and views that contradict your hypothesis. Confirming conversations obscure it; deliberately seeking disconfirmation surfaces it and improves decisions.

One Key Quote
— Ray Dalio, Principles (2017)"I learned that one of the greatest sources of problems in our society arises from people having strong opinions that are wrong. The best way to get at truth is to have people who disagree with you."
Section 11
Summary & Further Reading
Confirming conversations validate what you already believe and increase the risk of blind spots. Counter them by asking for disconfirmation, including skeptics, and making "what could prove we're wrong?" a routine question. Design for truth, not just alignment.
